Can You Afford 20% Off and Free Shipping on Etsy?
You can afford a promotion only if the contribution left on the promoted order fits your costs and your realistic sales expectations. In our hypothetical example, 20% off with free shipping leaves $3.51 per order before overhead. A 15% attributed Offsite Ads fee turns the same order negative. That is a reason to check the offer, not evidence that every promotion fails.
Start with the same item and the same costs
This example is a single physical item sold by a US seller with a US bank account, priced in USD. The original item price is $40. Materials cost $12, direct labor $6, packaging $1, and actual postage $6: $25 of direct costs. We allocate $0.20 of listing or renewal cost to this order. Known sales tax is $0 for this illustration; that does not mean real orders are tax-free.
Changing what the buyer pays for shipping does not make the seller’s $6 postage disappear. No actual shop, sale, or seller outcome is represented here.
| Scenario | Revenue | Transaction | Processing | Offsite Ads | Total fees* | Contribution |
|---|---|---|---|---|---|---|
| Full price + $5 shipping | $45.00 | $2.93 | $1.60 | $0.00 | $4.73 | $15.27 |
| 20% off + $5 shipping | $37.00 | $2.41 | $1.36 | $0.00 | $3.97 | $8.03 |
| 20% off + free shipping | $32.00 | $2.08 | $1.21 | $0.00 | $3.49 | $3.51 |
| 20% off + free shipping + 15% attributed ad | $32.00 | $2.08 | $1.21 | $4.80 | $8.29 | −$1.29 |
*Includes $0.20 allocated listing fee. Direct costs are $25 in every scenario. Negative contribution means a loss before fixed overhead and other excluded costs.
Reproduce the calculation
The discounted item price is rounded to cents. Seller revenue is that price plus shipping charged to the buyer; collected sales tax is excluded from revenue. The US transaction fee is 6.5% of modeled revenue. The US payment processing fee is 3% of revenue plus known sales tax, plus $0.25. Each fee is rounded half up to cents separately, then summed with the allocated listing fee.
For the 20%-off, free-shipping order:
Item revenue: $40 × (1 − 20%) = $32.00
Transaction fee: $32 × 6.5% = $2.08
Processing fee: $32 × 3% + $0.25 = $1.21
Allocated listing fee: $0.20
Estimated contribution: $32 − $2.08 − $1.21 − $0.20 − $25 = $3.51
With a 15% attributed advertising scenario, subtract another $4.80. The result is −$1.29: negative contribution, before any fixed overhead. Etsy’s Offsite Ads fee applies to attributed orders, not automatically to all shop orders. There are 12% and 15% scenarios and a $100 per-order cap. Your actual eligibility and attributed orders must be checked in your shop account.
How much more volume would you need?
If both the baseline and promoted orders have positive contribution, divide the baseline contribution by the promotion contribution. Subtract one to obtain the required proportional increase in orders, assuming an unchanged product mix, costs, and capacity.
The discount-only example requires about 90.16% more orders to match the baseline modeled contribution. Discount plus free shipping requires about 335.04% more orders.
These are break-even comparisons, not forecasts. If contribution is zero or negative, more identical orders cannot recover the baseline contribution under this model. Extra labor, rush shipping, returns, or overtime can also invalidate the unchanged-cost assumption.
Decide before launching the offer
- Replace the hypothetical costs with your own materials, labor, packaging, and postage.
- Check which orders are actually attributed to ads; compare that scenario separately.
- Keep enough contribution to cover overhead and other obligations.
- Compare the volume requirement with evidence from your own orders, rather than assuming a discount creates demand.
This model excludes refunds, multi-item baskets, personalization, gift wrap, currency conversion, Etsy Ads, taxes on seller fees, shop subscriptions, overhead, and income tax. It estimates contribution; it does not reproduce a complete Etsy statement.
Quick answers
Does free shipping remove the seller’s shipping cost?
No. Free shipping removes the buyer’s separate shipping charge, but the seller still pays postage. In this hypothetical US/USD example, postage remains $6 within $25 of direct costs.
What does 20% off plus free shipping leave on a $40 Etsy item?
In the displayed single-item example, it leaves $3.51 estimated contribution per order after the modeled platform fees and $25 of direct costs. A 15% attributed Offsite Ads fee adds $4.80 and changes that result to −$1.29. These are hypothetical contribution estimates, before overhead and income tax, not expected payouts or actual seller results.
Can more orders fix a promotion with negative contribution?
No, under unchanged costs and pricing. Each additional identical order with negative contribution increases the shortfall. Recheck the offer, direct costs, and ad attribution before relying on higher volume.
